Oof, I’ve had that happen too. If it tastes icy, it’s usually under-churned or not enough fat. Make sure you use full-fat coconut milk (not “light”) and churn the full time in your machine. After churning, freeze it longer than 6 hours—overnight helps a lot.
Maybe your machine is weak, but also check the coconut milk temp—chill it really well before churning. I once skipped that and it turned out like sad sorbet. Also, if your sugar isn’t fully dissolved, it can help it freeze hard/icy.
